
The next AI battlefield is not code, it's the decision flow
The impact of AI on software is irreversible.
Generative models already write code, configure systems, build interfaces, and integrate APIs at unprecedented speed. The application layer is heading towards commoditization. Building software is no longer a competitive barrier.
But this is not the most interesting discussion.
The relevant question is different: what happens after software becomes a commodity?
The frontier always moves
The competitive frontier never stays where it was. It moves. It always moves.
And it moves to what cannot be simply generated.
Integrating AI into legacy environments full of exceptions and technical debt. Incorporating it into processes that live in people's tacit knowledge. Connecting automated decisions to complex regulatory rules. Operating with security, governance, and responsibility.
Generating code has become easier. Reorganizing a business remains difficult.
This is where the real competition begins.
From software to orchestration
In the first wave, AI entered as an assistant: code copilots, internal chatbots, automation of repetitive tasks. The gain was in individual productivity.
Now we are entering another phase: AI as an orchestration layer.
It's no longer about suggesting. It's about deciding within defined limits.
This is where agentic twins come in.
A traditional digital twin replicates assets and processes to monitor and simulate. An agentic twin goes further: it incorporates models capable of observing, planning, prioritizing, and acting autonomously, connected to real systems.
It learns continuously from the history of business flows and from present data. It interprets patterns, generates insights, and acts within the process — supporting stakeholders and executing decisions within defined parameters.
This is not fiction.
In Brazil, we already see financial institutions reorganizing credit queues in real-time. Retailers recalibrating inventory and routes based on dynamic margins. Industries coordinating production steps with autonomous logic integrated into the factory floor.
It's not isolated automation. It's decision architecture.
Opening the hood
Under the hood, an agentic twin combines three essential layers:
Structured contextual memory, via RAGs connected to the historical base of processes, exceptions, and indicators.
Network of specialized agents, integrated with LLMs, each performing defined roles within the business journey.
Integrated action capability, connected to transactional systems to execute decisions with governance.
We are talking about multi-agent architectures operating in a closed loop: they observe, decide, execute, and learn.
The differentiator is not in text generation.
It's in the ability to act within the real business flow.
The hybrid organization
Here is the point I consider most transformative.
The new organization will not be composed solely of people and systems. It will be a hybrid of human personas, digital platforms, and agentic twins.
This intelligent network will run processes with superior performance to current structures. Intelligence will cease to be concentrated and become distributed.
The human role changes.
Repetitive execution is out. Strategic design, scenario modeling, and continuous system evolution are in.
Competitive advantage will no longer be in the application.
It will be in the orchestration capability.
How is this built?
It doesn't start with the model. It starts with the context.
First: deep business discovery — mapping real flows, exceptions, bottlenecks, and critical decisions.
Then: design of agentic twins — defining roles, architecture, integrations, operational limits, and governance.
The goal is not to automate everything. It is to identify where digital agency can generate hyper-impact: accelerate decisions, reduce friction, mitigate risk, and expand scale.

Yes, AI will devour software.
But the battlefield will not be code.
